01Choose a document packet and a draft destination
Start with one repeatable packet, such as a commercial invoice and packing list for a shipment. Define the fields the operations team needs and where an approved record will go. The first pilot should prepare a draft for review. Keep booking, release, customs declarations and other consequential actions within the existing authorised process.
Record what identifies the shipment and each source document. Include document versions and amendments in the test set. When two documents disagree, require the assistant to show the conflict. A generated choice between different weights, quantities or consignee details is not a resolution of that conflict.
02Make matching and validation explicit
- 01Classify the incoming documentsIdentify the document type and its shipment reference. Unknown documents go to an operator. Preserve the original attachment and record whether a replacement or duplicate arrived.
- 02Extract the defined fieldsReturn shipper, consignee, references, quantities, weights, dimensions and units only where the source supplies them. Keep a source page or passage for each extracted value.
- 03Compare across the packetApply agreed rules to match references and flag conflicting quantities, missing pages or unit differences. Keep the original unit visible even if the downstream system requires a conversion.
- 04Approve the operational recordThe operator resolves exceptions and confirms the destination record. Track the final approval and make retries identifiable so the same packet cannot create multiple updates.
03Build the test set around ambiguity
- Include gross and net weight on the same page. Require field-specific matching rather than selecting whichever number appears most prominently.
- Use documents with pieces, cartons and pallets. The workflow should preserve the unit and refuse a conversion when the needed relationship is absent.
- Add a revised document after the original was processed. Show the operator what changed and which record still needs confirmation.
- Test similar shipment references and a document belonging to another customer. Matching should not rely solely on a plausible filename or a shared company name.
Have experienced operators label the fields before comparing products. If two reviewers disagree about how to interpret a document, record an unresolved business rule. The trial should reveal where additional sender information is needed. Asking the model to be more confident will not provide a missing unit or establish the correct customer.
04Include conflict resolution in the time saving
Break down exceptions into unreadable source, missing data, conflicting documents and wrong matching. The appropriate fix differs: request a clearer document, change the sender’s template, add an explicit rule or improve shipment identity. Track the queue’s oldest unresolved item as well as average processing time so difficult shipments do not disappear behind a good average.
05Keep authority with the operator until each action is tested
- RECOMMENDATION
For logistics document handling, we recommend draft records with traceable fields, explicit cross-document conflicts and operator approval before any shipment-changing action.
BasisThis depends on multiple documents describing the same shipment. The structured-output documentation supports a predictable record format; it does not verify units, document authority or shipment identity.
Illustrative acceptance criteria are a 25% reduction in total preparation time, all designated wrong-shipment and unit challenges flagged, every required field traceable to its source and successful processing of a replacement document without a duplicate update. Set field-specific thresholds with the operations owner rather than using a single extraction score.
Stop if the workflow silently resolves conflicting documents, changes a shipment without approval or loses track of the authoritative version. Restore the existing process for affected packets and record the cause. Any later expansion into declarations or automated booking needs separate domain review and action-specific controls; a document-extraction pilot does not establish readiness for those decisions.
